Marketing Approval Process: How to Build One for Small Businesses

• Sort your content into approval tiers so routine posts move fast and discount, legal, or whole-list sends get a full sign-off.
• Name one final approver and a backup so finished drafts never sit waiting on three different people.
• Check every high-risk piece against a one-page checklist that covers brand, offers and claims, links, and email must-haves.
• Cap feedback at two rounds and get a written yes before anything is scheduled or sent.

You probably didn’t need an approval process when you handled your marketing solo. But then you brought on a freelancer, hired a part-time helper, or expanded your channel lineup. Suddenly, an email goes out to your entire list with an invalid discount code, and the customer complaints start rolling in.

As marketing takes up more of your week, these mistakes get more likely. In Constant Contact’s Small Business Now report, 74% of small business owners said they expect their marketing hours to increase this year. More drafts mean more opportunities for broken links, outdated pricing, or typos to slip through.

This guide walks you through a simple, seven-step marketing approval process and review framework to prevent these mishaps. You’ll also get a pre-launch checklist, scaling tips, and a breakdown of common pitfalls.

What a marketing approval process looks like for a small business

A marketing approval process is your quality check before any piece of content goes live. It applies to your emails, social posts, texts, and flyers. It also decides who checks what, what they check for, and who gets the final say.

In practice, a marketing approval workflow at a small shop usually comes down to two people and a quick review cycle. That means your “approval team” is often just you plus one other person: a business partner, a front-desk manager, or the freelancer who writes your newsletter.

The process works like a second set of eyes with a few house rules. A salon owner whose front-desk manager drafts Instagram posts, for example, might only need to review the posts that mention prices or new services.

Approval is one stage of a simple marketing workflow that also covers planning, creating, and measuring campaigns. This guide focuses on the sign-off stage, since that’s where costly mistakes tend to get through.

How to build a marketing approval process in 7 steps

Here’s a straightforward process you can finish in an afternoon and adjust as you go.

Step 1: List what you publish and who touches it

First, map out everything that goes out the door. List every channel you use and everyone who drafts, designs, or publishes content.

Your list will look different depending on how you work:

• A bakery with a freelance content creator: You might list a weekly email, Instagram posts, holiday flyers, and the professional who builds your graphics.
• A gym with a front-desk team: You can write down class-schedule emails, text reminders, Facebook posts, and the two staffers who post from the gym account.
• A local business working with an agency: List what the agency sends on your behalf and who on their side hits the button.

Don’t miss the small stuff, like in-store signs and text alerts. These are often the pieces nobody thinks to check, but they need internal review just as much as your major campaigns.

Step 2: Set up tiered content approval levels

Not everything deserves the same review and approval process. A photo of today’s croissants doesn’t carry the same risk as a 20%-off email to 3,000 customers.

Here’s a simple way to sort it:

• No review: Routine, low-risk posts that follow a template can go straight out, like a “we’re open late tonight” story.
• Quick check: One other person skims regular content, like your weekly newsletter, before it goes live.
• Full sign-off: The final approver reviews anything involving money, discounts, legal language, health or safety claims, or your whole contact list.

Once you sort your marketing assets this way, most of your daily posts won’t need a formal review at all. The content approval process remains simple: you create a draft, assign its tier, complete the review if required, get approval, and schedule it to go live.

Step 3: Name one final approver and a backup

One person should get to say “yes, send it.” Pick that person, and write their name down. Reviewers get to do the quality control, but the final approver makes the call.

Set up these two roles before your next campaign:

• The final approver: This is usually the owner, or whoever is accountable for the results and the budget like a project manager.
• The backup approver: This person signs off when the approver is on vacation, out sick, or buried in a busy Saturday.

Don’t let three people each think they own the final “yes.” That’s how a simple campaign stalls for a week while everyone waits on everyone else. Assign one clear owner so decisions happen fast.

Step 4: Write a one-page approval checklist

A checklist turns “looks good to me” into a real review. Keep it to one page so people actually use it, and base it on brand guidelines your whole team can follow.

Include these four sections:

• Brand consistency: Confirm the logo, colors, fonts, and tone match how your business talks to customers.
• Offer and claims: Double-check prices, dates, promo codes, and any claim you’d need to prove.
• Links and details: Test every link, phone number, address, and booking page.
• Legal review: Look for the items your channel requires, like an unsubscribe link in email.

The FTC’s advertising guide for small businesses says advertisers must have evidence to back up their claims. It also says the law requires that proof before the ad runs. So if your post says “voted best pizza in town,” the approver should know which vote you mean.

Pro tip: Save your checklist as a shared doc, and paste it into the comment thread of every full sign-off draft. Reviewers tend to check more carefully when the list is right in front of them.

Step 5: Keep feedback in one place

Feedback scattered across texts, emails, and sticky notes is how the wrong version gets sent. Choose one place for comments and stick to it.

Here’s how to do it:

• Pick one channel: Use a shared doc, a single email thread, or the comments in your marketing platform.
• Ask for specific notes: “Change the date to May 14” helps, while “make it pop” doesn’t.
• Cap it at two rounds: After the second round, the final approver decides and the draft moves on.

In Constant Contact, for example, you can send a test version of an email to your reviewer’s inbox. That way, they see exactly what customers will see before they reply with changes. You can also use Constant Contact Teams if you run a multi-location organization to improve your digital asset management and review process.

Step 6: Set turnaround times that match your calendar

Approvals fall apart when nobody knows when they’re due. Work backward from the send date, and give each tier a clear deadline.

Use targets like these as a starting point:

• No review: Post whenever it’s ready.
• Quick check: Aim for the same day or within 24 hours.
• Full sign-off: Approve it two to three business days before the send date.

Busy seasons need earlier deadlines. A gym planning a January membership push should have drafts in review before the holiday, not on December 31. A 2026 marketing calendar template makes it easier to see those crunch weeks coming.

Step 7: Test, approve, and keep a record

Okay, so the draft passed review. Now give it one last look on the screens your customers really use.

Run through these final checks:

• Test on a phone and a computer: Your customers may open it on a phone first, so start there.
• Click every link: Make sure each one goes to the right page and the right offer.
• Get the yes in writing: A reply, a comment, or a checked box is enough.
• Save the approved version: Keep it in a folder so you can find it if a customer asks about an offer later.

With tools like Constant Contact, you can send yourself a final test email, then schedule the approved campaign to go out at the time you picked. Together, the draft, the written yes, and the version that went out make up your whole record.

Marketing approval tiers at a glance

Use this table as a quick reference when a piece could fit more than one tier.

A few extra minutes of review costs less than a correction email to your whole list. Fixing a typo takes seconds pre-launch, dealing with broken links, wrong prices, and lost trust takes hours. Online proofing isn’t a delay, it’s cheap insurance.

What to check before you approve

Feeling overwhelmed by everything that could go wrong? You don’t have to check it all on every post. Save these revision cycles for the pieces in your full sign-off tier.

Brand and voice

Start with how the asset looks and sounds. Make sure your logo, colors, and fonts match your brand guidelines, and check that you own the rights to every photo. For the copy, keep it natural, like you’re chatting with a regular customer at the counter.

Offers, prices, and claims

Next, read the offer the way a skeptical customer would. The price, dates, and promo code match what your register or booking system will actually honor. Anything like “fastest,” “best,” or “proven” has proof behind it before it goes out.

Email must-haves

Every marketing email needs a few legal basics. Check for an accurate subject line and sender name, your physical postal address, and a working unsubscribe link. Per the FTC’s CAN-SPAM compliance guide, each separate email in violation of the CAN-SPAM Act is subject to penalties of up to $53,088. That’s per email, so one mistake sent to a big list adds up fast.

Social posts with partners or freebies

If someone else posts about your business in exchange for something, check these two things. When a local creator or customer posts about a product you gave them for free, the post should include a clear disclosure. The FTC’s disclosure tips for influencers say they are likely to be missed if they only appear on a profile page, at a post’s end, or behind a “more” click.

Links, dates, and tiny details

Finally, slow down for the small stuff. Click every link, and read every date, phone number, and address out loud. These tips for proofreading emails help you catch typos before your customers do.

How to scale your approval process as you grow

Add steps to your marketing approval process only when your business needs them. Constant Contact’s Small Business Now report found that 50% of small business owners are prioritizing improving efficiency to succeed in 2026. So aim for the lightest process that still catches the expensive mistakes.

Solo owner with an outside reviewer

This tier is the simplest version of the process:

• Who it’s for: This fits owners who create and send everything themselves.
• The setup: You need your checklist and one second reader you trust, like a partner, a friend, or a longtime customer.
• What to do: Run every full sign-off piece past your second reader, and self-check everything else with the checklist.

Owner plus staff, freelancer, or agency

This tier adds a second person who drafts or sends:

• Who it’s for: This fits businesses where someone else drafts or sends some of the marketing.
• The setup: The helper drafts, the owner approves, and everyone uses the same checklist.
• What to do: Keep final sign-off in-house. The FTC’s CAN-SPAM guide says that even if you hire another company for your email marketing, you can’t contract away your legal responsibility.

Multiple locations or a franchise

This tier needs shared rules that every location follows:

• Who it’s for: This fits businesses with two or more locations, or franchise systems where each site does local marketing.
• The setup: Start with shared franchise brand guidelines, locked brand elements, and one central approver for high-risk sends.
• What to do: Let locations handle day-to-day posts, and route discounts and whole-list sends to the central approver. Teams from Constant Contact includes marketing campaign sharing and approvals, locked templates, and configurable permissions, so each location can work within set limits.

Common marketing approval mistakes to avoid

Let’s explore some of the most common pitfalls you might fall into and how to prevent them:

• Too many people have to approve every piece: Keep one final approver and, at most, one reviewer. Everyone else can see the draft without having a vote.
• Every piece gets the same level of review: Use your three tiers. Save full sign-off for content that involves money, claims, legal language, or your whole list.
• Feedback lives in five different places: Pick one channel for comments and point everyone there. If a note isn’t in that channel, it doesn’t count.
• The draft only gets reviewed on a computer: Check every full sign-off piece on a phone before you approve it. Buttons, images, and line breaks can look different on a small screen.
• Nobody can approve when the owner is away: Name a backup approver and give them the checklist. That way, a vacation doesn’t turn into a bottleneck for time-sensitive promos.

FAQs

1. Who should be involved in a marketing approval process?

The person who drafts the content, one optional reviewer, and one final approver are usually enough for a small business. Each extra approver adds another inbox the draft has to wait in.

2. How long should marketing approvals take?

Approvals should take as long as the risk requires: same day for routine posts and two to three business days for high-risk sends. Set those targets in advance so nobody has to guess.

3. What’s the difference between a manual and an automated approval process?

A manual approval process runs on email threads, shared docs, and a checklist, while an automated one routes drafts and reminders through software. Most small teams can start manual and add tools when their volume grows.

4. Do I need an approval process if I run my business alone?

Yes, but it can be very light, with a one-page checklist plus a second reader for your highest-risk sends. Even one outside look can catch errors you’ve read past ten times.

5. Can a freelancer or agency approve my marketing for me?

A freelancer or agency can review your marketing, but you should keep the final sign-off. Under CAN-SPAM, hiring someone else to send your email doesn’t remove your legal responsibility.
